It can make it difficult to get the <strong>right work<\/strong> accomplished \u2013 and that includes SEO-related requests.<\/p>\n<p>In this post, we\u2019ll explore how to deal with this quandary by creating and adhering to a project prioritization framework.<\/p>\n<h2>The Difficulties Of Project Prioritization For Web Teams<\/h2>\n<p>Most corporate web teams include some combination of Development (developing and maintaining the code and systems), Operations (publishing content and making changes), and Strategy (specialties such as <a href=\"https:\/\/www.searchenginejournal.com\/enterprise-seo-framework\/326005\/\">SEO<\/a>, <a href=\"https:\/\/www.searchenginejournal.com\/diagnose-solving-seo-problems-framework\/356708\/\">Analytics<\/a>, <a href=\"https:\/\/www.searchenginejournal.com\/technical-seo-friendly-ux-make-your-site-run-like-clockwork\/386723\/\">UX<\/a>, and <a href=\"https:\/\/www.searchenginejournal.com\/enterprise-seo-content\/420670\/\">Content<\/a>) \u2013 along with management.<\/p>\n<p>Web teams are typically in a precarious position in a corporate setting as they\u2019re expected to:<\/p>\n<ul>\n<li>Maintain mission-critical infrastructure 24\/7\/365.<\/li>\n<li>Maintain content that may have no stakeholder owner<\/li>\n<li>Execute as flawlessly as possible on projects that have executive visibility.<\/li>\n<li>Execute on an endless stream of content changes and technical requests from stakeholders around the business \u2013 which likely will not have executive visibility so long as they\u2019re completed sufficiently and in a reasonable timeframe.<\/li>\n<li>Advance towards improvements in <strong><a href=\"https:\/\/www.searchenginejournal.com\/content-funnel-kpis\/399889\/\">KPIs<\/a> or <a href=\"https:\/\/www.searchenginejournal.com\/seomonitor-drive-agency-growth-okrs-framework\/387352\/\">OKRs<\/a><\/strong> \u2013 many of which will be internally driven.<\/li>\n<\/ul>\n<p><strong>Meanwhile, the team must:<\/strong><\/p>\n<ul>\n<li>Keep things interesting and engaging for the web staff.<\/li>\n<li>Improve team morale and unity &amp; not burn people out.<\/li>\n<li>Write and maintain documentation &amp; automation scripts in support of all of the other work.<\/li>\n<li>Demonstrate the value of the Web team to other teams and top executives.<\/li>\n<li>Demonstrate the value of sub-teams and individuals to the Web team leader and their manager.<\/li>\n<li>Accurately plan for the right number of humans, with the right set of skills, required to do everything that will be needed in the coming months and years for development, operations, and strategy.<\/li>\n<li>Be prepared to pivot to new objectives at any time.<\/li>\n<\/ul>\n<p>Conflict can arise due to having more requests and committed projects than the team can reasonably handle \u2013 or even intake and scope.<\/p>\n<p>Simply adding more team members doesn\u2019t solve the issue (and can even exacerbate it) for a few reasons.<\/p>\n<p>Hiring\/onboarding can take months, more management is required for more staff, and discreet projects requiring specific staff or <a href=\"https:\/\/www.searchenginejournal.com\/top-seo-skills\/229623\/\">skills<\/a> might only last a few months (among others).<\/p>\n<p>And this all takes time away from the most effective, skilled, and knowledgeable staff the team already has.<\/p>\n<p>Web teams are in a unique position within a large organization because websites have become not just the front door but the virtual headquarters.<\/p>\n<p>As the world has moved online (and accelerated due to <a href=\"https:\/\/www.searchenginejournal.com\/covid-trends-impact-seo\/397638\/\">COVID<\/a>)\u00a0 more employees working from home still need to be seen as productive.<\/p>\n<p>Corporate web teams have experienced an unprecedented increase in the number of requests to publish new things, make minor edits, and deal with stakeholders.<\/p>\n<p>Many stakeholders view a web team as simply order-takers and not strategic partners.<\/p>\n<p>The options are basically:<\/p>\n<ul>\n<li><strong>Take on every request received, with urgency.<\/strong> This necessarily results in an overwhelming volume of work, burnout, and mistakes.<\/li>\n<li><strong>An individual on the web team spends much of their time reviewing<\/strong> and arbitrarily deciding on each request \u2013 whether to pursue or not and where it fits in the order of priority \u2013 and trying to explain to stakeholders why their projects are being delayed or not being worked on.<\/li>\n<li><strong>A leadership committee reviews requests on a periodic basis<\/strong> and determines which type to support regularly, which new projects to take on, and in what order.<\/li>\n<li><strong>The team develops and sticks to a rubric or framework for decision making <\/strong>and prioritization, which is used to evaluate requests and prioritize among other commitments. If a stakeholder\u2019s request must be delayed or not acted on, the web team can point to the framework for justification.<\/li>\n<\/ul>\n<p>These aren\u2019t necessarily exclusive of one another \u2013 there is no reason a committee can\u2019t also rely on a framework.<\/p>\n<p>Whatever the method is, it\u2019s important to communicate to the entire web team and external stakeholders so they can understand how and why decisions are being made.<\/p>\n<h2>Basic Requirements For Balancing Projects<\/h2>\n<p>Before your team can prioritize the work they\u2019re going to commit to, there are a few basics to put in place.<\/p>\n<p>These are the guard rails that guide other decisions and actions and help the team set clear boundaries with executives and other teams.<\/p>\n<h3>1. Team Charter<\/h3>\n<p>Your web team needs to have a charter in place that includes things like the mission statement, the values that are important, and the general goals for the team.<\/p>\n<h3>2. Inventory Of Existing Commitments, Services Provided, And Systems Maintained<\/h3>\n<p>Consider a <a href=\"https:\/\/www.searchenginejournal.com\/seo-guide\/agile-seo-moving-from-strategy-to-action\/\">working list of the services<\/a> the team provides to other teams, the systems and processes the Web team is responsible for, and an inventory of the commitments the team has made to executives and other teams in the organization.<\/p>\n<h3>3. Scoping Of Potential New Projects<\/h3>\n<p>In case there is a backlog of potential projects already, you can accurately scope the projects to include possible timelines, individuals required, cost, etc. which helps with deciding what projects get worked in what order.<\/p>\n<h3>4. Support From Leadership<\/h3>\n<p>If corporate leaders do not support the Web team\u2019s ability to push back on stakeholder requests or view the Web team as strategic expert partners, then your team has no chance at maintaining the balance between internal Web-driven needs and the flood of requests a Web team receives.<\/p>\n<h3>5. Web Team Roadmap<\/h3>\n<p>It\u2019s critical to begin plotting out the projects that are expected to occur at different times in the future.<\/p>\n<p>Some projects are recurring, some are done once and never to be done again.<\/p>\n<p>Some projects must happen within a very specific timeframe.<\/p>\n<p>Some projects are incredibly important, but have no critical due date and are thus deprioritized forever.<\/p>\n<p>For the short-term, consider 6-month or 12-month <a href=\"https:\/\/www.searchenginejournal.com\/your-seo-roadmap-is-wrong-mapping-digital-success-seo-through-uncertain-terrain\/361970\/\">roadmaps<\/a> with specific projects identified and the expected timeframe for project completion.<\/p>\n<p>Start with the known date-committed projects, like supporting quarterly product launches or an annual event, upgrading the version of a critical system, or migrating to a new technology to avoid losing critical functionality that will be end-of-life\u2019d by a vendor.<\/p>\n<p>For the long-term, it can be helpful to consider very broad goals in a 2- or 3-year timeframe. How do you want the team to be operating that far in the future and how is that different from today?<\/p>\n<h2>A Framework For Project Prioritization<\/h2>\n<p>The following represents a draft of a framework that can be used to prioritize web team projects and requests.<\/p>\n<p>Think of this as a starting point, but consider what is most important in your organization and with your technology stack \u2013 and consider what buckets make the most sense for your team.<\/p>\n<h3><strong>Highest<\/strong><\/h3>\n<p><strong>Keeping The Lights On (KTLO)<\/strong> \u2013 Addressing production bugs impacting large numbers of users in significant ways and necessary updates to critical systems.<\/p>\n<p>These activities are necessary for everything else on the list and become the very top priority when they occur.<\/p>\n<p>Examples might include:<\/p>\n<ul>\n<li>CMS-critical infrastructure updates.<\/li>\n<li><a href=\"https:\/\/www.searchenginejournal.com\/google-will-deindex-pages-if-site-is-down-for-several-days\/429903\/\">Website or section is down<\/a> with a Status Code 0 or 5XX.<\/li>\n<li>Broken links.<\/li>\n<li>Other UI on mission-critical web pages.<\/li>\n<\/ul>\n<h3>High<\/h3>\n<p><strong>Executive Special Request Projects<\/strong> \u2013 Projects that a VP or other top executive is asking for, even if it may not seem likely to move the needle on a stated <a href=\"https:\/\/www.searchenginejournal.com\/local-seo-kpis\/424989\/\">business-critical KPI<\/a>.<\/p>\n<p>In practically every organization, the most important thing you can do is support and trust your executives.<\/p>\n<p>In some cases, working on these projects will mean not working on other projects and potentially not hitting some KPIs.<\/p>\n<p>If a trade-off with other work will be required, it\u2019s important to let the executive know what we won\u2019t be doing to act on their request so they can make an informed decision.<\/p>\n<p>The trade-off KPI that you might now be less likely to achieve could become a stretch goal.<\/p>\n<p>Examples might include:<\/p>\n<ul>\n<li>Redesigning the homepage.<\/li>\n<li>Redesigning site navigation.<\/li>\n<li>Developing a microsite.<\/li>\n<li>Adding visual bells and whistles.<\/li>\n<\/ul>\n<p><strong>Business-Critical Projects<\/strong> \u2013 These are projects necessary for the business to continue operating.<\/p>\n<p>Typically, these requests support stakeholders outside of the Web team.<\/p>\n<p>A top executive might have visibility into these projects, but it\u2019s not their pet project.<\/p>\n<p>Examples might include: Dealing with acquired websites, product renaming, and launches, fixing analytics for existing reports\/use-cases, legal-requested changes, retiring old domains &amp; websites, updating an annual event website, publishing new blog posts, making edits to critical webpages, implementing cookie notices &amp; <a href=\"https:\/\/www.searchenginejournal.com\/website-accessibility-law\/285199\/\">accessibility<\/a> standards.<\/p>\n<h3>Medium<\/h3>\n<p><strong>Web Team Initiated Projects<\/strong> \u2013 Projects that advance a Web team towards their business KPIs and \u201cdoing the right thing\u201d for the business.<\/p>\n<p>Examples might include: Optimizing for <a href=\"https:\/\/www.searchenginejournal.com\/conversion-rate-optimization-guide\/403219\/\">conversion rate<\/a>, improving user experience for prospects, bringing a website up to speed with competitors for areas like resource centers, improving product or free trial pages, A\/B tests, or improving site navigation.<\/p>\n<p><strong>Web Team People Projects<\/strong> \u2013 Projects that demonstrate the Web team\u2019s value or improve team culture.<\/p>\n<p>Examples might include: Quarterly on-site\/off-site <a href=\"https:\/\/www.searchenginejournal.com\/study-finds-4-negative-effects-of-too-much-video-conferencing\/397301\/\">meetings<\/a>, quarterly meetings with other business units, monthly analytics reporting, all-hands meetings, virtual or in-person coffee, games and team building activities, creating T-Shirts\/mugs\/swag for the team.<\/p>\n<p><strong>Enabling Projects<\/strong> \u2013 Projects that automate or free-up Strategy, Development &amp; Operation time to enable the Web team to have more time for other\u00a0projects.<\/p>\n<p>Examples might include:<\/p>\n<ul>\n<li>Website\/domain footprint reduction.<\/li>\n<li>Component-izing HTML areas.<\/li>\n<li>Automating <a href=\"https:\/\/www.searchenginejournal.com\/xml-sitemap-best-practices\/237649\/\">sitemaps<\/a>.<\/li>\n<li>A redirect management tool.<\/li>\n<li>Jira clean-up.<\/li>\n<li>Improved processes with other teams.<\/li>\n<\/ul>\n<h3>Low<\/h3>\n<p><strong>Non-Critical Bugs<\/strong> \u2013 These are problems that need to be fixed, but they might not be impacting business KPIs quite yet.<\/p>\n<p>Examples might include:<\/p>\n<ul>\n<li>Production bugs experienced by end-users on minor pages.<\/li>\n<li>Fixing analytics issues to enable future reporting use-cases.<\/li>\n<li>Improving UI for a subset of device types.<\/li>\n<\/ul>\n<p><strong>Non-Critical Improvements<\/strong> \u2013 These are improvements to the site that needs to happen, but not necessarily immediately.<\/p>\n<p>Examples might include:<\/p>\n<ul>\n<li>Eliminating redirect chains.<\/li>\n<li>Non-critical A\/B testing.<\/li>\n<li>Site speed optimization.<\/li>\n<li>Non-critical user testing\/feedback\/surveys.<\/li>\n<li>Non-critical bugs not seen by users (such as bugs on internal interfaces or redirects missing analytics tracking).<\/li>\n<\/ul>\n<p><strong>Other Stakeholder Requests<\/strong> \u2013 Projects being requested by others that are not critical for the business or Web team KPIs and that are not advocated for by Executive leadership. Working on these projects can be helpful for improving relationships across teams if there is capacity available.<\/p>\n<p>Depending on your particular team and organization, some of these areas will be a higher or lower priority \u2013 or the tasks might be completely different from what is described here.<\/p>\n<h2>Assumptions And Other Considerations<\/h2>\n<p>To implement a project prioritization framework, certain assumptions are required. Some of these may include:<\/p>\n<ul>\n<li><strong>There will always be a large backlog of potential projects.<\/strong> There is always more that can be done to a website, more optimization, more automation, more changes, more maintenance.<\/li>\n<li><strong>Not all projects are of equal importance.<\/strong> Some sound good, some are advocated by top executives, some will advance the site or team towards a KPI.<\/li>\n<li><strong>Some proposed projects are a bad idea<\/strong> and should not be worked on.<\/li>\n<li>A Web team can\u2019t and<strong> shouldn\u2019t\u00a0act on every request<\/strong> they receive.<\/li>\n<li>The <strong>priorities of the broader team<\/strong> that the Web team reports into \u2013 whether marketing, growth, or something else \u2013 should guide prioritization and decision making.<\/li>\n<li>Data accuracy is paramount when the data is used to justify projects, in prioritization, or to measure success.
